Inherited after six months of POC and a resigned counterpart, with pre-sales promises nobody had committed to. Rebuilt the plan, the RACI and the scope tracker, and closed the major gaps in two weeks.
Their CXO questioned whether to build in-house at all. I put the migration risk in writing, aligned leadership and engineering, and ran the call. Resolved in a week.
